WhatsApp groups or Customer Rooms

A decision guide for teams running a WhatsApp group per customer: what a group is still good at, what it costs you, and when a room is the better home.

The question this answers

Plenty of teams end up with one WhatsApp group per customer, per job, or per project. It works at first because it is free, instant, and the customer is already there. It stops working somewhere between fifty and a few hundred groups.

This page is for deciding what to move and what to leave alone. It is not an argument that groups are bad.

What a group is genuinely good at

  • The customer needs no link, no install, and no explanation.
  • Several people on both sides can talk at once.
  • It is the fastest possible way to start.

If a group is doing one of these jobs and nothing more, leave it alone.

Where a group starts costing you

The decision

Move it to a room when at least two of these are true:

  1. The relationship outlives the conversation — it will still exist next quarter.
  2. There is a status the customer keeps asking for.
  3. Documents matter and have to be findable later.
  4. More than one staff member is involved, and one of them should be accountable.
  5. Your team needs to discuss the customer without the customer seeing it.
  6. You need to report on how many are open, waiting, or overdue.

Keep the group when it is a short burst of coordination, a genuine many-to-many discussion, or a customer who will simply not open anything else.

What to keep in WhatsApp either way

A room does not mean abandoning WhatsApp. Keep it for:

  • first contact and enquiries;
  • the one message that carries the room link;
  • short, time-critical alerts;
  • escalation when something has gone wrong and the customer wants a person now.

The distinction is that the ongoing one-to-one conversation, the status, and the documents live in the room. WhatsApp becomes a way to reach the customer, not the place the relationship is stored.

If your groups are staying

Some teams should keep running real shared groups — a site team, a dealer network, a class, a society. Those are genuinely many-to-many and a room is the wrong shape. A sane migration

Do not migrate everything at once.

  1. Pick one cohort — one branch, one service type, one project stage — and one owner.
  2. Set up rooms and run the cohort for two weeks alongside the existing groups.
  3. Watch three things daily: did the customer open the room, did they come back a second time, and did anyone have to repeat information that was already in the room.
  4. Fix what the first cohort exposes before adding the second.
  5. Stop and reconsider if customers consistently do not return to the room. That is a real signal, not a training problem to push through.

An honest note on cost

Moving conversations out of a paid messaging channel can reduce how many paid messages you send. It only works to the extent that customers actually open and use the room, and it does not remove notification, support, storage, or implementation costs. Decide on whether the room makes the relationship clearer and more accountable first; treat any messaging saving as something to measure afterwards, not as the reason to start.
